Start with process, not technology

The most common mistake is buying software before mapping the actual process it's supposed to improve. Before choosing any tool, document how work currently moves through your business — where it slows down, where data gets re-entered manually, and where decisions wait on someone checking email.

Pick one high-friction process first

Rather than transforming everything at once, target the single workflow causing the most pain — often invoicing, inventory tracking, customer onboarding, or reporting. A focused first project builds internal confidence and gives you a template for the next one.

Automate the repetitive, not the judgment calls

Robotic Process Automation (RPA) and workflow tools are excellent for repetitive, rule-based tasks — data entry, approvals routing, notifications. Decisions that genuinely require human judgment should stay human; automating those usually creates more cleanup work than it saves.

Measure before and after

Track a concrete metric — processing time, error rate, cost per transaction — before starting and after go-live. Without a baseline, it's impossible to prove the transformation actually worked, which makes it much harder to get buy-in for the next phase.

Plan for change management, not just implementation

Software rollouts fail more often from lack of adoption than from technical issues. Budget time for training, clear documentation, and a feedback loop in the first few weeks after launch so early friction gets fixed before it turns into workarounds.
