Outsourcing Development to India: What's Changed and What to Check

The market has stratified

There is no single Indian rate any more. At the top, teams doing AI engineering, cloud architecture and complex product work bill $50–$80 an hour and compete on capability rather than price. In the middle sits a large well-run segment at $30–$50 delivering solid application development. Below that, price competition is severe and quality varies enormously. Choosing on the lowest quote in a market with that much spread is how buyers end up with the stereotype they were warned about.

Attrition is the operational risk to manage

Engineer mobility in Indian tech hubs is high, and a team that loses its lead six months in loses context that was never written down. Ask any prospective partner for their actual attrition figure and what they do about knowledge retention. Then protect yourself structurally: architecture decision records, documented onboarding, code review by someone on your side, and no single person holding critical knowledge. These practices are good discipline anywhere and they are essential here.

Time zones can be an advantage if you design for it

India's working day overlaps well with European afternoons and Gulf business hours, which makes those pairings straightforward. With US clients, the pattern that works is a deliberate handoff: a written end-of-day summary with blockers and questions, and a US-morning review that answers them, so overnight work is unblocked. Teams that try to run US-hours standups with an Indian team burn people out and lose them within a year, which brings you back to the attrition problem.

Contracts and data protection

Get intellectual property assignment written clearly under a governing law you can enforce, covering employees and subcontractors. If personal data of EU or UK residents will be processed, you need a data processing agreement with appropriate transfer safeguards. India's own data protection framework has been taking shape and adds obligations on the vendor side, so ask how they handle it. Also check where your data physically sits — many vendors default to a cloud region chosen for convenience, and that may not be where your customers' contracts assume.

How to run a fair evaluation

Do not evaluate on a proposal document. Run a small paid pilot — two to four weeks on a real, self-contained piece of work — with the exact engineers who would staff your project. You learn more about communication, code quality and estimation accuracy in that time than in three months of sales meetings. Compare two vendors this way if the project is large; the cost is trivial against the risk of a wrong twelve-month commitment.

Set up for the long term from the start

The relationships that work best treat the offshore team as a team, not a supplier: same tools, same access, same visibility into product goals, credit for their work, and someone senior on your side who invests in the relationship. The difference in output between an offshore team that understands why they are building something and one that receives tickets is the largest single factor in whether outsourcing works, and it costs nothing but attention.
